Overview

PE Studio AI Framework

One Agentic AI spine for acquiring and operating companies across industries, not only agencies.

Starting point · bots on real problems, not SaaS first
A lot of firms ask the wrong first question: “How do we build a SaaS platform with AI to solve this?” I start differently: quickly build Agentic AI Bots, put them on real operational problems, prove they work, and only then, when it makes sense, build a broader shared platform around what is already working. That is a shift in how the PE Studio creates value in a roll-up, not only a change in how software gets built. The advantage is picking the right problems and proving the fix before platform spend. Not every win needs to become part of that platform. Some stay standalone agents or workflows and still deliver real efficiency.
How to read the map. The center column is the reporting spine (accountability and escalation). Side boxes are functional areas, not extra layers every task must climb. Industry packs attach under the Company Hub.

What stays fixed vs what swaps

Fixed: PE spine, Bridge, COE, finance entity control, human approval boundaries. Swaps per acquisition: industry pack skills (ads vs claims vs field service), customer vocabulary, and which systems get bridged first.

Operating approach

Bridge first, migrate later

At close, preserve continuity and connect priority systems where access, security, and data readiness permit. Same rule for every industry.

Bridge first, migrate later
When I buy a company, I do not rip out their stack on day one, whether they are an agency, an insurance brokerage, or another SMB. Continuity comes first. Integration is not assumed to be universal or instant. For each important workflow I run a readiness check: access rights, usable data, supported actions, security approval, and a tested fallback. Where that check clears, Agentic AI Bots begin connecting priority company systems and introduce validated improvements in stages. That sequence (agents on real ops first, shared platform later around proven wins) is what makes Bridge coherent as a PE operating model, not only an IT cutover plan. Later, I may centralize onto preferred platforms category by category when margin or control earns the move. Customer-owned systems the company operates stay on the customer’s standards unless the customer chooses otherwise.
AT CLOSE · CONTINUITY FIRST

Keep the operating stack; connect what is ready

Company tools stay live. Connect priority workflows only where access, security, and data readiness permit. Early gains come from cleared workflows, not a blanket cutover.

LATER · EARN THE MIGRATE

Preferred platforms when margin or control wins

Preferred CRM, books, or industry systems consolidate when the move earns itself. Build the shared platform around what agents already proved in production. Industry packs do not force every portfolio company onto one vertical SaaS on day one.

PROVE BEFORE PLATFORM

Roll-up value lands earlier

Capture operating gains across existing systems now. Let the shared platform mature on evidence. That can make the roll-up more profitable faster while the platform itself gets sharper because it is built around what already works.

STANDALONE IS ALLOWED

Not every fix becomes platform

Some agents and workflows stay standalone and still deliver meaningful efficiency. Platform membership is earned. It is not automatic just because a bot worked once.

Readiness check (per important workflow). Access rights · usable data · supported actions · security approval · tested fallback. If any item fails, the workflow stays manual or attended until it clears.
How it works

Agentic AI structure

Managers, skills, routines, approvals, and maturity. Same rules across every industry pack.

1 · MANAGER AI BOTS

Own the queue and escalations

Rule: a manager owns ongoing priorities and exceptions; a routine only performs a recurring task. Partners talk to a few managers, not every specialist.

2 · AI SPECIALIST SKILLS

Catalog jobs on demand

Reusable recipes under a manager when scoped work exists. Industry packs are mostly skills (and some department manager AI Bots) under the Company Hub.

3 · ROUTINES

Scheduled checks, quiet unless red

Flash packs, covenant watch, renewals, seat inventory. Weekly Flash is a manager because it owns the weekly exception pulse; the pack file is its routine.

Three things readers should not blend together
1. What an Agentic AI platform must provide natively (platform-independent design; pick a vendor that ships these): persistent bots, threads, reusable skills, scheduled routines, connectors, scoped storage. 2. What my team configures or builds: job prompts, readiness gates, industry packs, connector wiring, approval rules, portfolio walls. 3. What qualified people still do: capital and investment decisions, legal, employment, contracts, material number sign-off, key customer relationships.
Hierarchy vs work

The spine is accountability and escalation. It is not a bureaucracy tax. Routine work takes the shortest reliable path: skill or routine → owning manager → system of record.

Human approval boundaries

Always human

Budgets above agreed bands · credits · employment · contracts · capital / wires · release after failed QA · legal interpretation.

AI may do when rails clear

Draft packs · queue triage · scheduled health checks · pull reports · execute inside pre-approved bands · publish after QA green.

Prepare vs act · example (any industry)

Push that change live inside the bandYes · standing approvalLogged executeFunction lead
Go above the bandNo · propose onlyHuman requiredFunction lead + customer owner

Access walls

Separate bot names are not proof of isolation. Company A and Company B stay walled. Customer data stays scoped. COE and Portfolio Commander see portfolio status, not every vault by default.

Exceptions and failure paths. Missing data, failed connectors, agent disagreement, or unsafe tasks must not show as healthy. Retry within a limit → manager exception queue → human fallback with an audit trail.
Maturity (operating view)

Labels are a build path, not audited claims of full production proof. Use: Proven in production · Early live use · Configured, unvalidated · Requires development · Conceptual.

Plug-in layer

Industry packs plug into the same spine

Agency, insurance, and other SMB packs reuse Portfolio Commander, Hub, Finance, and COE. Specialist work swaps underneath.

PACK · DIGITAL AGENCY

Marketing & delivery specialists

Paid media, creative, SEO, web/CRO, lifecycle CRM, Delivery QA tuned to client campaigns and retainers. This is the pack detailed in the agency PE Firm AI Framework site.

PACK · INSURANCE / BROKERAGE

Policy, claims, producer ops

Producer productivity, renewals, quoting support, claims triage handoffs, carrier portal bridging, compliance calendars. Same Hub and Customer Success pattern; different skills.

PACK · OTHER SMB

Field service, healthcare admin, specialty

Whatever the thesis needs: scheduling, job costing, referral ops, clinical admin (non-licensed), franchise reporting. Pack design follows the same manager + skill + routine rules.

What every pack must include

Customer vocabulary

Client, policyholder, member, account. Success and strategy bots use the right words without changing the PE spine.

Bridge target list

Which day-one systems matter in that industry (AMS, agency CRM, ads platforms, EHR-adjacent admin tools, etc.).

Diligence add-ons

Deal Factory skills that test industry-specific risks (client concentration vs book of business vs carrier dependency).

QA checklist

What “verified” means before something reaches a customer in that vertical.

Agency detail lives next door. The agency-specific 140-job Studio catalog and department map stay on the agency PE Firm AI Framework site. This site is the reusable PE Studio spine plus the pack model for multi-industry funds.

Worked example

One Studio, two industries, one spine

An agency and an insurance brokerage sharing PE oversight, with separate hubs and packs.

Shared PE Studio layer
Portfolio Commander + Weekly Flash
Book view and weekly pulse across A and B.
Finance + COE
Entity books per company; shared connectors, vault rules, measurement, agent reliability.
Deal Factory
Same buy process; diligence skills swap by pack when evaluating the next target.
Walls
Separate hubs + packs
Hub A · Agency pack
Client Success + Paid Media / Creative / Web skills for agency clients.
Hub B · Insurance pack
Customer Success + producer / renewal / quoting support skills for the book of business.
What never crosses the wall

Agency client creative and ads data never enter insurance policyholder threads. Insurance carrier credentials never enter the agency hub. Portfolio Commander sees status and exceptions, not raw vault contents, unless a human grants a scoped path.
